Most of what happens at month six is already decided by month three

According to the Society for Human Resource Management (SHRM), 20% of all turnover happens within the first 45 days on the job. Gallup has been saying the companion line for years: only 12% of employees feel their company does onboarding well.

The three onboardings that almost nobody finishes

Operational. Contract, payroll, accounts, laptop, technical training. This one usually gets attention because failures are visible.

Cultural. How decisions actually get made here, how you say no, who the real go-to people are, which behaviors get rewarded. This one gets absorbed by observation.

Emotional. Feeling included, having someone to eat lunch with on day one, being able to ask a stupid question without the room going quiet.

A wellbeing-oriented onboarding covers all three. Not as extras, as structure.

The mistakes that show up almost everywhere

Day one without a set-up desk. Laptop that arrives late. Manager travelling. Three straight hours of compliance videos. A team lunch where nobody quite knows what to say. Week two with no clear goals. Week four without a single real conversation about how it is actually going.

Check-ins at week 1, 4 and 12

At week 1, the useful question is not "how is it going?" but "what has surprised you, good or bad?".

At week 4, review workload, clarity of expectations, and who they have built a bond with.

At week 12, check whether they feel safe enough to disagree. That is the best proxy for psychological safety you will get.

What to measure

Retention at 90 and 180 days, time to first real contribution (not first task completed), pulse survey results at weeks 4 and 12, and short absences during the first quarter.

The first 90 days are not an administrative window. They are the quiet decision point where a new hire chooses whether to actually stay or just wait until something else comes along.
